From fragile and expensive to stable and documented.

The situation

As the in-house technical lead, I inherited 8 Magento storefronts with heavy technical debt. Day-to-day development depended on outside contractors and overlapping SaaS tools. Changes were slow and expensive, and too much knowledge lived outside the company.

What I did

1. Audited the stores and worked through the highest-risk problems first.
2. Moved development in-house and removed tools that duplicated existing features.
3. Built the ERP integration in-house.
4. Documented the architecture, custom modules, and workflows so junior developers could work safely.

Results

Total e-commerce operating costs dropped 94%, the ERP integration was delivered in-house, and the platform became documented and maintainable.
